Creating Your Own AI Agent: A Practical Playbook

Branched Team - 2026-05-06

An AI agent is not a chatbot. A chatbot answers. An agent does.

It takes a goal, decides on the steps, uses tools, calls APIs, reads data, writes data, and reports back. Done well, it acts like a junior team member who never sleeps and never forgets the process.

Step 1 - Pick a job, not a topic

The biggest mistake is briefing an agent like a topic - "an agent for marketing" or "an agent for support". Brief it like a job description with a clear deliverable:

  • Triage every inbound enquiry, summarise it, and assign it to the right person.
  • Pull last week's sales data, compare it against target, and draft the Monday update.
  • Watch our review platforms and draft a reply for human approval.

Step 2 - Map the tools the agent needs

Agents are only as useful as the tools they can reach. List:

  • The systems it needs to read from (CRM, email, calendar, database).
  • The systems it needs to write to (the same list, plus Slack, docs, tickets).
  • The data it needs in its context window (your tone of voice, product info, pricing rules).

Step 3 - Set the guardrails

Every agent needs three guardrails before it touches a customer:

  1. Scope - what it is and is not allowed to do.
  2. Approval - which actions require a human to sign off.
  3. Logging - a record of every decision so you can audit and improve it.

Step 4 - Build the smallest version that works

Resist the urge to ship a Swiss Army knife. The first version should do one job, end to end, in production. Once it earns trust, expand it.

Step 5 - Embed it in the team

The technology is the easy part. The hard part is change management - training people to work alongside the agent, redesigning the workflow around it, and rebuilding KPIs to reflect the new operating model. We cover that in Change Management and AI.

When to build vs. buy

If an off-the-shelf tool covers 80% of the job, start there. Build custom when:

  • The agent needs deep access to your specific systems.
  • Your data, tone, or compliance requirements are too specific for a generic tool.
  • The use case is a competitive advantage worth owning.

If you want help scoping your first agent, our Custom Solutions team builds them end to end.
